Portfolio Health
Portfolio Health Playbook
Every struggling portfolio shows the same symptoms. Here's how to diagnose and fix them.
Too many initiatives in flight
Symptom
Nothing is finishing. Teams are spread thin. Everything is amber. Progress feels impossible even when teams are working flat out.
StartConsole surfaces
Multiple initiatives showing activity concerns simultaneously across the portfolio.
Treatment
- 1STOP 20% of the portfolio immediately
- 2WATCH 30% — review at next SteerCo
- 3INVEST fully in the remaining 50%
Owner accountability gap
Symptom
Initiatives exist but nobody is moving them. Status updates stop. Owners go silent after the kick-off. Progress is assumed, not measured.
StartConsole surfaces
Multiple initiative owners with no recorded activity during the current period.
Treatment
- 1CEO engages directly with silent owners
- 2Reduce initiative count per owner to a manageable number
- 3Reconfirm ownership explicitly at next SteerCo
All green, OKRs off track
Symptom
Every initiative self-reports green. But OKRs aren't moving. Something is wrong with the data — either the reporting or the OKR linkage.
StartConsole surfaces
High self-reported RAG scores alongside low OKR progress — a divergence that warrants review.
Treatment
- 1Gate review on all self-reported green initiatives
- 2Audit OKR linkage — many initiatives may not be connected
- 3Consider stopping and relaunching with explicit OKR targets
Budget burning, no delivery
Symptom
Spend is on track. Milestones are missed. Money is being consumed without outcomes. The budget line looks healthy; the delivery line doesn't.
StartConsole surfaces
Initiatives spending faster than they are progressing — a pattern that signals scope or execution risk.
Treatment
- 1Emergency gate review within 48 hours
- 2Scope reduction decision — reduce commitments to match capacity
- 3STOP or restructure the initiative
Strategy refresh lag
Symptom
Initiatives are executing well but the strategy they serve has changed. Teams are building the right things for last year's priorities.
StartConsole surfaces
Initiatives aligned to pillars that have since been deprioritized or restructured.
Treatment
- 1Trigger early Annual Strategy Review
- 2Reprioritize portfolio against updated strategic pillars
- 3STOP all initiatives serving retired priorities
Governance without cadence
Symptom
SteerCo happens irregularly. Portfolio decisions aren't logged. Nobody knows what was decided three months ago or why. Governance exists in theory; not in practice.
StartConsole surfaces
Gaps in the decision log — periods with active initiative changes but no logged portfolio decisions.
Treatment
- 1Establish a fixed monthly SteerCo date and protect it
- 2Log every decision from this point forward — even retrospectively
- 3Run a QBR to close the historical governance gap
